The most expensive lead a hotel generates is the one it never sees. Not the one that was lost to a competitor on price. Not the one that chose a different market. The one that arrived through a channel nobody was monitoring, sat unanswered for two days, and booked somewhere else before anyone in the sales office knew it existed.

Recipe 25 is the quarterly audit that prevents that from happening. It checks every channel feeding your property, identifies which ones are producing volume, flags leads that exceeded your response standard, and surfaces any channel that appears to be missing entirely.

A complete lead channel audit that breaks down volume by source, flags slow and unanswered leads, identifies your worst-performing channel by response time with a specific process fix, and surfaces any channel gap worth investigating.

The Four Things This Prompt Checks

  1. Lead Volume by Channel - Which channels are actually producing volume and which may not be monitored at all. A channel that shows zero leads may be performing well with no demand, or may be completely unmapped and routing to nowhere
  2. Leads That Exceeded Your Response Standard - Any lead older than your defined response-time standard with no logged response. If no standard is provided, the prompt uses four business hours as an illustrative benchmark and labels it as an assumption. Every flagged lead represents a window that may have already closed
  3. The Channel With the Worst Average Response Time - And one specific process fix for it. Not a general recommendation. One actionable change to the routing, ownership, or notification setup for that channel
  4. Missing Channel Flags - If a standard lead channel appears to be absent from the data, the prompt identifies the access, routing, ownership, or reporting question to investigate. A channel that is not in the report may simply not be set up, or may be routing to an inbox nobody checks

Why This Is a Quarterly Audit, Not a One-Time Check

Lead channel configurations change. A self-service group booking tool gets added during a brand transition. A third-party RFP marketplace changes its routing. A sales coordinator leaves and the inbox they owned is no longer monitored. A central opportunity management platform gets updated and the notification settings reset.

None of these events announces itself. The lead channel that was working last quarter may not be working this quarter, and the only way to know is to run the audit and look at the data.

Running Recipe 25 quarterly closes the window between when a channel breaks and when the gap in business finally becomes visible enough to prompt a conversation. By then, the cost is already significant.

The Response Time Standard

The prompt uses whatever response standard you define. If you have not defined one, it applies four business hours as a labelled assumption and flags anything older than that with no response. Four hours is a reasonable industry benchmark for initial response to a group inquiry, not a universal rule.

If your property has a different standard, paste it in. The prompt applies your number, not a default. The important thing is that a standard exists and is being measured against. A sales office that tracks response time by channel has a measurable process. One that does not is guessing.

Where the Output Goes

The process fix conversation with your sales coordinator or systems administrator. The seller expectation conversation about which channels they own and what the response commitment is. The routing and access request list for any channel that needs to be reconnected, redirected, or set up for the first time.
