Recipe 35 - The Data Integrity Pre-Check: Never Build a Story on Bad Numbers
Never Build a Story on Bad Numbers
From The Spiral Sales Office Recipe Vault | By Paul Woodley
There is a particular kind of embarrassment that belongs exclusively to hotel sales leaders: the moment in a GM meeting or ownership call when a segment number gets questioned and you cannot explain it because the rate code underneath it was mapped to the wrong bucket months ago, and nobody caught it.
Recipe 35 exists to prevent that moment from happening to you.
What This Recipe Makes
A clean bill of health, or a short prioritised list of what needs fixing, for the rate and market code structure sitting underneath your segmentation report. It confirms your numbers are trustworthy before you build a narrative on top of them.
- Head Chef: Revenue Manager, reviewed with DOSM
- When to Cook It: Annually at minimum; before any significant segmentation presentation; after any rate-structure change, system migration, or brand transition
- Ingredients: A rate/market code audit or reconciliation export comparing code setup across your pricing platform, PMS, and reporting warehouse
Why This Step Gets Skipped and Why That Is Dangerous
Most Directors of Sales and Marketing trust their segmentation report because it comes from an authoritative-looking system. The assumption is that if the PMS produced it, it must be right.
That assumption is wrong more often than anyone admits.
Rate codes get created during promotions and never deactivated. Market codes get configured in the pricing platform one way and mapped differently in the reporting warehouse. Similar code names quietly send revenue to different segment buckets. The result is a segmentation report that looks complete and tidy while misattributing thousands of room nights to the wrong category.
When you build your mix-shift plan, your prospecting emphasis, or your ownership narrative on top of those numbers, you are steering by a broken compass. You just do not know it yet.
The Five Outputs This Prompt Produces
- Zero-Production Codes - Every active rate or market code showing no production in the period, grouped so you can see whether they are seasonal codes out of season, retired codes never deactivated, or codes that should be producing and are not
- Mapping Risks - Any code whose segment mapping looks inconsistent with its name or apparent purpose, and any case where similar codes appear to map to different segments
- Misalignment Across Systems - Every code that exists in one system but not another, or that is configured differently between them
- The Materiality Filter - Of everything flagged, which items actually carry enough room nights or revenue to change a number you would present. The audit produces a short action list, not a 300-item catalogue nobody reads
- The Housekeeping List - Codes that are safe to retire, with a note on what to check before retiring each
- One-Sentence Assurance - A plain statement of how much confidence you should have in this period's segmentation numbers, and what would need to be true for that confidence to be higher
Where the Output Goes
The revenue strategy meeting. The pre-check before segmentation is presented in your month-end package. The annual data-hygiene task list that actually gets worked.
This is the recipe you run before Recipe 1, The Segmentation Risk Read. The sequence matters: clean the data, then tell the story.
The Mirror
Before you use this prompt, ask yourself one honest question: When did someone last check whether your rate codes are mapped correctly?
If the answer is I do not know or when we went live on the system, you are overdue.
A Note on Data Handling
Confirm what your employer, owner, brand, and management company permit before pasting property data into any AI platform. Guest names, contact details, rate agreements, contracts, and account production data may be confidential, contractually restricted, or personally identifiable. When in doubt, aggregate, anonymise, or ask. And read every output as a draft, not a verdict.
Your Next Step
Pull your rate code list today. If you have a reconciliation export across your pricing platform, PMS, and reporting warehouse, even better. Run Recipe 35 before your next segmentation presentation. Then run Recipe 1 to turn clean numbers into a story you can defend.
The spiral moves upward when the data underneath it is honest. This is where that starts.
